That&#8217;s not a knock on them, it&#8217;s just how most interviews are structured. We ask questions like, &#8220;Tell me about a time you failed,&#8221; or &#8220;What&#8217;s your greatest weakness?&#8221; and in return, we get rehearsed stories that rarely help us make a truly informed call.<br><br>So I started trying something different.<br><br>Having spent years in gaming, I&#8217;d ask: &#8220;Have you ever played Destiny?&#8221;<br><br>If they say yes, I walk them into a scenario: &#8220;You're in the final encounter of the Vault of Glass raid with five strangers. What subclass are you, and why?&#8221;<br><br>Then I layer it in:<br>1. &#8220;How would you explain the mechanics to first-timers?&#8221;<br>2. &#8220;If your team keeps wiping, what do you say?&#8221;<br>3. &#8220;You&#8217;re four hours in, everyone&#8217;s tired. What do you do?&#8221;<br><br>Each answer reveals something different: how they communicate, think critically, collaborate, empathize.<br><br>And if they don&#8217;t play Destiny? No problem. I just swap in something else: an escape room, a pickup basketball game, a last-minute group project. The concept still works.<br><br>It&#8217;s not about the game. It&#8217;s about presenting someone with a live scenario and watching how they work through it in real time.<br><br>The right question doesn&#8217;t just give you insight into what someone says they would do. It lets you see how they think. comes to scaling.</p><p>If there&#8217;s one lesson I&#8217;d share, it&#8217;s to deliberately look outside your swim lane. They&#8217;re the ones who had your back when you needed it most. <br><br>The first time I really learned that lesson was very early in my career, back when I was an analyst at Lehman Brothers.<br><br>There was a 2 week stretch where I once pulled 4 all-nighters (thankfully not in a row!). On the fourth, I collapsed in an elevator while on my way home to change. <br><br>I remember feeling lightheaded, and the next thing I knew I was staring up at the ceiling and people were asking me if I was okay. <br><br>I definitely wasn&#8217;t since I had a big gash on my forehead that needed medical attention. So I took myself to the ER, where I waited until midnight before someone could see me.<br><br>It was at that point that my skip level messaged me on my Blackberry, saying, &#8220;I&#8217;m so sorry to hear about what happened, take all the time you need to get better&#8230;so feel free to turn that deck by 9:30 instead of 7:30.&#8221;<br><br>Generous, right?<br><br>Thankfully, my direct manager jumped in to say not to worry, that he had it covered. noticed in many companies. </p><p>If culture matters (and everyone says it does) then why do so many leaders bring in someone new for a mission-critical role, rather than promoting someone who already understands how the company runs?</p><p>When I think about who I trust in important roles, I think about the people who already know:</p><ol><li><p>How decisions get made</p></li><li><p>What makes the team tick</p></li><li><p>Where the bodies are buried (and how they got there)</p></li></ol><p>If you&#8217;ve hired well, your future leaders should already be in the room. </p><p>And if your instinct is to look outside first, maybe that says more about how you&#8217;ve built your team than you realize.</p><p>Of course, there are exceptions. And as a leader, I&#8217;ve noticed not everyone on my team defines &#8220;balance&#8221; the same way. </p><p>For example, some people have strict boundaries around time. Others, like me, might be totally fine answering a Slack at 11 pm. button. I can write messages when it works for me, and they show up when it works for someone else.</p><p>I also try to add a simple tag like &#8220;(urgent)&#8221; or &#8220;(not urgent)&#8221; in the subject line. It takes two seconds, but it gives the other person permission to prioritize their time without guessing.</p><p>The truth is that work-life harmony only works if your team supports it together. One roars out of the gate only to crash soon after, while the other sustains. <br><br>At <a href="https://www.linkedin.com/company/twitch-tv/">Twitch</a>, we used to talk about this too. Some creators went viral overnight, while others just kept showing up until one day, their audience followed. It&#8217;s a pattern that shows up again and again in gaming and entertainment <br><br>And yet, so much of the attention and investment still flows to the quick hits.<br><br>So what if we spent more time studying and supporting the steady growers? <br><br>In a hits-driven business, there&#8217;s no single formula. And maybe that&#8217;s exactly why we should pay closer attention to the outliers. from that person, and when they hadn&#8217;t completed it, I was completely surprised. In my mind, we&#8217;d met, discussed the goal, and agreed &#8220;circling back in a month&#8221; would be a reasonable deadline. When this came up as disappointment at a missed target, I was called impatient. </p><p>Because for them, that timeline wasn&#8217;t clear, and my silence read as an unmet expectation.</p><p>Instead of brushing the criticism off, I chose to sit with the feedback and introspect on how I lead my team and whether I&#8217;m clear with my expectations. And then, it clicked.</p><p>I was &#120373;&#120368;&#120368; hands-off. I assumed there was alignment when my team needed clarity. And when that mismatch happens, people feel pressured, confused, and timid. </p><p>When you get feedback that doesn&#8217;t feel like you, don&#8217;t reject it: instead, ask why. It&#8217;s a way to reduce risk, share blame, and standardize operations. And in the right context (e.g., performance marketing or QA), that&#8217;s exactly what you want.<br><br>But in gaming? That was helpful.<br><br>But the final call came down to instinct. What felt right for the brand. What felt fun. What put players first. No spreadsheet could capture the emotional connection players had with certain champions. <br><br>I&#8217;m not saying we should ignore data. But it&#8217;s true.</p><p>Back when I ran a gourmet food (pink salt!) business, I was convinced I knew who the product was for. Young professionals, foodies, people like me. So, that&#8217;s who I marketed to.</p><p>And then I hit a wall. None of these young foodies wanted what I was selling. I was two months away from shutting it all down.</p><p>As a last-ditch effort, I pulled up our customer list&#8230;and actually looked at it. Turns out, most of our customers were much older than I expected. The salt compound we used had less sodium but actually tasted saltier, so people needed less of it. </p><p>I wasn&#8217;t catering to foodies at all. I was helping older folks manage their health!</p><p>Everything changed after that realization. I repositioned the product and adjusted the strategy&#8230;and sales took off. That pivot saved the business (and eventually helped me sell it).</p><p>But more than that, it taught me something I&#8217;ve used ever since:</p><p>Talk to your customers. Then talk to them again. And seriously, look at your customer spreadsheet once in a while.</p><p>Your answers aren&#8217;t in a deck or dashboard. Now, it just feels expected. With quantifiable data in hand, we can forecast potential revenue and tell our stakeholders we hit certain metrics. It&#8217;s the safer setup.<br><br>But the more we optimize for safety in numbers, the more we blend in. <br><br>At some point, we A/B test the soul out of our games&#8230;and it shows. Soulless gameplay, lukewarm audience reactions, and titles that players forget as soon as the sale ends.<br><br>I&#8217;m not saying throw the data out. Far from it. But data is just one tool, and when we let it dictate every choice, it risks killing bold ideas.<br><br>The best creative I&#8217;ve seen came from teams who used the data but didn&#8217;t let it handcuff them. Who trusted their hunches. Who tried something weird, messy, or hard to explain with a spreadsheet.<br><br>The &#8220;it&#8221; factor isn&#8217;t formulaic.<br><br>Often, it&#8217;s the thing you can&#8217;t quantify.<br><br>When I think about games like <strong>Baldur&#8217;s Gate 3</strong>, <strong>Slay the Spire</strong>, <strong>Dead Cells</strong>, or <strong>Valheim</strong>, my take is that these teams used data to sharpen their creative vision instead of sanding it down.<br><br>I&#8217;m sure there are more. My meticulously designed strategies, no matter how brilliant on paper, weren&#8217;t being implemented as readily as I had hoped.<br><br>I knew I needed to change my approach to accomplish anything. <br><br>So, before unveiling any new initiative, I started by building relationships with those creative teams. I spent time understanding their challenges, constraints, and aspirations. <br><br>Most importantly, I reframed every conversation to make it clear that what I was doing could help them achieve what mattered most to them, whether that was saving them time or making things more efficient. <br><br>When team leaders saw how financial discipline could actually protect their creative autonomy in the long run, implementation happened naturally, without anyone telling them what to do. <br><br>Before long, the creative teams became champions of those very systems they'd previously resisted.<br><br>I learned that people don't resist change - they resist being changed. When strategy is something done with them rather than to them, they&#8217;re a lot more willing to embrace something new.<br><br>When it comes to rolling out new strategies, the how is important, but the who is essential. work-life harmony.<br><br>My job and my personal life aren&#8217;t two completely separate realms - they're deeply interconnected. <br><br>When I show up well for my family, I bring that positive energy to work. When I have a fulfilling day at the office, I'm more present at home. Each sphere influences the other in an endless feedback loop.<br><br>For me, the key isn't attempting to build impenetrable walls between work and home. It's finding the underlying harmony that makes both fulfilling.<br><br>That means prioritizing the things that keep me centered regardless of which hat I'm wearing - getting outdoors, making time for golf, and protecting my mental space.<br><br>I've stopped asking myself, "Did I spend exactly the right number of hours at work versus home today?" and yes, literally <strong>followed me to the restroom</strong>, continuing to dictate tasks while I was in a stall. <br><br>That experience was both demoralizing and enlightening. I realized that micromanagement doesn&#8217;t just wear people down, it simply does not scale.<br><br>Think about it: if you're spending hours scrutinizing your team's email language or redoing their work, you're not focusing on strategic priorities that move the business forward. <br><br>You've effectively created two jobs for yourself: yours and a shadow version of theirs.<br><br>But if you trust the hiring process you put in place, you should trust the people you hire - because that process gave you trustworthy people who don&#8217;t need to be micromanaged anyway. <br><br>When I onboard new team members, my first conversation always begins with: "We hired you because you're brilliant at what you do. I trust you to run with your responsibilities, and I'm here as a resource, not a micromanager."<br><br>And I stay true to my word - I don&#8217;t bother them, and they excel.<br><br>Great teams thrive on autonomy and accountability. Give your people room to innovate, fail safely, and grow. That's how businesses scale and how leaders create impact beyond themselves.<br><br><strong>Remember: You hired smart people. move fast successfully. And demanding speed from unprepared teams is like asking someone to run a marathon without training.<br><br>I've learned that truly effective leaders invest in three foundations before expecting velocity:<br><br>1&#65039;&#8419; First, capability - ensuring your team has the skills, tools, and resources to execute excellently.<br>2&#65039;&#8419; Second, contentment - creating an environment where people feel valued and motivated. <br>3&#65039;&#8419; And third, clarity - making sure everyone understands not just what they&#8217;re doing, but why it matters.<br><br>When these three elements are in place, speed happens naturally. I&#8217;ll hear something like:</p><p>&#128172; &#8220;It&#8217;s just always been done.&#8221;</p><p>&#128172; &#8220;Someone told me to.&#8221;</p><p>&#128172; &#8220;I&#8217;m not really sure.&#8221;</p><p>When a team doesn&#8217;t know why they&#8217;re doing what they&#8217;re doing, it&#8217;s usually a signal that something&#8217;s missing upstream - most often, clarity from leadership.</p><p>I&#8217;ve seen it firsthand: When goals are intentional, measurable, and actually tied back to what the company was trying to achieve - when a team can clearly trace what they do on, say, a Monday to a broader company goal - it changes everything.</p><p>There&#8217;s more direction. Less confusion. Better performance conversations. Fewer surprises. Stronger outcomes.</p><p>Even more than that, people feel connected and know their work matters. That&#8217;s what builds a great team.</p><p>Goal-setting isn&#8217;t exciting. It&#8217;s not a shiny product launch or a headline announcement. y2="14"></line></svg></button></div></div></div></a></figure></div><p>One minute, parents are everything to our kids.</p><p>The next, our children are becoming their own people...and the shift is so subtle, we often don&#8217;t notice it at first.</p><p>For example, my daughter used to call out for me whenever she had a nightmare. I&#8217;d lie down beside her, speak a few reassuring words, and she&#8217;d drift back to sleep.</p><p>Until one night, it didn&#8217;t work.</p><p>She&#8217;s a little older now, and something has changed. On the bad nights, I still tell her everything&#8217;s okay, and I think part of her still believes me. But I&#8217;ve noticed another part of her (maybe 10%) that holds onto the fear a little longer, second-guessing what I say.</p><p>She&#8217;s becoming her own person. Independent. Thoughtful. A little more skeptical.</p><p>These moments may seem small to others, but to me, they were huge.</p><p>And they taught me that, as parents, we have to learn to prioritize our children&#8217;s special moments - because growing up just happens.</p><p>These days, when I&#8217;m with my daughter, I&#8217;m with her. Phone down. No notifications, no distractions. Just time spent learning who she&#8217;s becoming so I can keep showing up for her in the ways she needs - especially as those needs change.</p><p>Work is important, of course, but other things are equally (or even more) important.</p><p>These small, fleeting moments - when our kids start becoming themselves - don&#8217;t come back. y2="14"></line></svg></button></div></div></div></a></figure></div><p>The first time I sold a company, I thought I knew what I was doing.</p><p>I assumed there would be a clear process: step one, two, three. Instead, it was more like step one, step two&#8230;step 109. And because I didn't connect my company&#8217;s valuation to others&#8217;, when I saw the number investors offered me, I thought it looked pretty good. </p><p>Only later, I realized that I missed out on getting the highest possible valuation.</p><p>That was one of many lessons I learned during this process.</p><p>Looking back, I realize the problem wasn&#8217;t a lack of effort on my part, but a lack of awareness. I didn&#8217;t have the experience to know what to look for, or where the real leverage points were. I could have done my homework to fill my knowledge gaps.</p><p>I got that opportunity during my time in investment banking, where I saw the mechanics behind how deals actually happen. I learned how much weight a clear comparison carries - how buyers use valuation comps, how you&#8217;re expected to frame your own narrative, and how important the future story is, not just your past results.</p><p>When I sold a second company, the approach was entirely different.</p><p>I walked in saying: &#8220;This company looks a lot like 1, 2, 3, and 4. Here&#8217;s why. And yet, I keep coming back to these words because they&#8217;ve shaped the way I work and lead.<br><br>There are things in our control, no matter our title or role. Spelling something correctly, formatting a document cleanly, being on time, following through. None of these tasks require immense talent, but doing them consistently builds something far more valuable: credibility. <br><br>But when small things start slipping (spelling, formatting, consistency), it adds up. Credibility erodes.
